How to calculate the cost of a manual business process

Estimate the current labor and rework cost before discussing automation. Then compare only the realistically recoverable value with the full cost and risk of changing the process.

Gather evidence before estimating

Observe a representative sample instead of relying on the fastest or most difficult example. Count the full process, including searching, waiting, re-entering data, checking work, correcting errors, generating reports, and responding to status questions.

  • Time several real cases, including common exceptions
  • Count every person who actively touches the work

Separate current cost from recoverable value

Current cost measures the size of the process. It does not prove that a new system can remove all of it. Estimate what the future workflow still requires, how often exceptions need review, and whether recovered time reduces spending or creates additional capacity.
